AI SEO vs traditional SEO: what actually changed?

Search did not get replaced. It got a second front. Here is what genuinely changed, what did not, and where the effort should go now.

The short answer

Traditional SEO competes for a position in a list of ten. AI search competes to be the one or two names inside a single answer. The technical foundations are almost identical. What changes is the writing, the importance of a clear business identity, and the fact that second place is worth close to nothing.

The structural difference

A results page shows ten links and lets the user choose. An AI answer names one, two or three businesses and the user rarely looks past them. That is the entire shift, and every practical consequence flows from it.

In a list, being fourth still earns clicks. In an answer, being fourth means not being mentioned. The distribution of reward moved from a gentle slope to a cliff, which raises the value of being genuinely the best answer to a narrow question and lowers the value of being broadly acceptable on a wide one.

If you have never done SEO, do the foundations first. They serve both fronts and there is no shortcut around being indexable.

If your SEO is already sound, the highest-return work is rewriting your best pages into answer shape, fixing your entity so every page points at one business rather than many, and starting a measurement habit so you can tell whether any of it worked.

The mistake to avoid is treating this as a separate budget line with separate content. It is the same content, written to be quotable, on a site that has made itself easy to be confident about.

No. AI answers retrieve from search indexes, so the work that gets you indexed and trusted is the work that makes you eligible to be cited. What changed is the shape of the winning page and the fact that being fourth no longer pays.

Ask the assistants a fixed set of real buyer questions on a schedule, record who gets named and whether you are cited, and track referral traffic from assistant domains in your analytics. A consistent method beats a precise one.
